Toen Tata Consulting Services (TCS), met meer dan 600.000+ medewerkers wereldwijd, besloot om een ingrijpende strategische verandering door te voeren om de top van de markt niet alleen meer als IT-service dienstverlener te bedienen, maar om zich te her-positioneren als Digital Transformationpartner voor Growth & Transformation, wisten ze: dit vraagt om een radicale transformatie van binnenuit. Ze realiseerden zich echter één ding; hun grootste kracht – hun mensen – moest een complete mindshift gaan realiseren, maar óók dat 70% van de strategische transitie initiatieven mislukken door interne weerstand en gedragen leiderschap.

De Uitdaging was dan ook enorm! In een wereldwijde organisatie van 600.000+ medewerkers een transformatie realiseren. Ga er maar aan staan. Daarvoor moesten TCS-leiders op een ander niveau gaan opereren – minder focus op IT-implementatie, maar meer richtinggevend aan digital transformatie en groei  voor klanten. Dit raakte de bestaande cultuur binnen TCS, die was sterk inhoudelijk, maar miste strategisch eigenaarschap en klantgerichte innovatie met een outside-in view. Professionals moesten leren schakelen op C-level, invloed uitoefenen zonder formele macht en waarde creëren voorbij techniek.

Die uitdaging bleek geen kwestie van het implementeren van processen of structuur, maar juist van een mindset en cultuurshift. Veel professionals voelden zich ontworteld: als ik niet meer de technische uitvoerder ben, wie ben ik dan? Anderen hielden zich vast aan hun operationele zekerheid uit angst om irrelevant te worden. Loslaten van datgene waarmee TCS succesvol was geworden is moeilijk, er was weerstand, “ja” zeggen en “nee” doen en geen beweging in de organisatie.

Margerieth served as one of the INSEAD Lecturers for the Ablaze program the school offered to Tata Consultancy Services on behalf of the Tata Management Training Center in the autumn of 2022. As faculty director for this program, I was able to observe the impact she had on the many groups of  participants she led, working as a team with her co-lecturers. Margerieth helped to design the portions of these sessions delivered by lecturers (in partnership with faculty) and ensured that the learning was “new news,” thought-provoking, and relevant. The participants dialed into this online program from around the globe so sometimes they were enervated, especially after a long day’s work.

Margerieth injected energy into her group and constantly kept them on their toes through intelligent questioning, getting people to play off one another’s comments, and adding her thoughts in a way that built on what participants were saying without making it an exercise in downloading her knowledge.

Margerieth is also a first-rate facilitator.

Hoe ik Tech Mahindra’s salesleiders hielp de boardroom te claimen met het Trusted Advisory Coaching Journey programma.

Mijn rol voor Tech Mahindra in dit programma is niet optioneel.
Als INSEAD-lector en Master in Change breng ik een combinatie van commerciële ervaring, diep inzicht in leiderschap en bewezen succes in programma’s zoals Ablaze & Arise bij TCS. Ik ben geen trainer aan de zijlijn, maar een onmisbare speler in de transformatie van Tech Mahindra. Zonder mijn bijdrage was dit een programma gebleven. Met mijn bijdrage werd het transformatie.

Ik werk daar waar leiderschap stokt: in de onderstroom van gedrag, invloed en identiteit. Ik zorg dat leiders niet alleen weten wát ze moeten doen, maar ook wie ze moeten worden om in de boardroom geloofwaardig en krachtig te staan.

Tech Mahindra is een wereldspeler.
Met meer dan 150.000 medewerkers in 90 landen levert het bedrijf IT- en telecomdiensten aan Fortune 500-klanten wereldwijd. Ze behoren tot de top van hun markt. Maar succes van vandaag garandeert geen plek aan tafel morgen.

TechMahindra heeft grote ambities. De markt verandert. Klanten vragen niet meer om leveranciers die implementeren, maar om partners die strategisch meedenken over hoe Digital Technologie in te zetten om te kunnen om groeien. Trusted advisors die hen helpen groeien en transformeren.

Het burning platform voor TechMahindra was glashelder: als Tech Mahindra haar salesleiders niet zou weten te transformeren, zou hun rol gereduceerd blijven tot leverancier – en daarmee zouden ze relevantie én marktaandeel verliezen.

De uitdaging

De salesleiders van TechMahindra zijn ervaren en experts in IT. Ze weten hoe ze een deal moet sluiten. Maar de valkuil is dat ze als commerciele leiders snel verzanden in de operatie en in de waan van de dag; de ratrace. Het bleek dat ze moeilijk in gesprek kwamen in de boardroom van hun klanten. Ze hadden geen natuurlijke toegang tot C-level.

Dat beperkte de impact. Het beperkte de groei. En het beperkte de positie die Tech Mahindra in de markt wilde claimen.

De vraag was niet: hoe trainen we onze mensen nóg beter in verkooptechnieken?
De vraag was: hoe tillen we onze commerciële leiders en hun teams naar een niveau waarop ze klanten strategisch kunnen adviseren en niet gezien worden als leverancier maar als Digital Transformation Consultants.

De doorbraak – Trusted Advisory Sales Coaching Journey

Samen met INSEAD werd een intensief programma ontwikkeld: de Trusted Advisory Sales Coaching Journey.

Een transformatieprogramma dat commerciele leiders naar boardroom-niveau tilde en waarin ze leerden:

  • Boardroom-gesprekken voeren
  • Van transactie naar relatie te bewegen.
  • Hun rol opnieuw te definiëren: niet als de super-verkoper, maar trusted advisor.
